- Description: An AI can produce an output without completing the real job. Define the final result, destination and evidence before the work begins.

**“Write the report” sounds like a task. It does not describe a finished result.**

Here's a brief overview.

An AI can generate a polished document and still leave the actual work incomplete. The file may sit in the wrong folder. The numbers may not be checked. The person who needs it may never receive it. The follow-up decision may not happen.

The output exists, but the business outcome does not.

## Tasks describe activity

Most instructions focus on what the AI should do: draft an email, prepare a summary, update a record or create a social post.

A definition of done describes what must be true when the work is over.

For a social post, “done” might mean the correct media is attached in order, the caption is approved, the schedule follows the linked article and the post can be seen in the destination queue. For a customer follow-up, it might mean the right person received the message, the CRM reflects the result and no unnecessary reminder remains active.

This turns a vague request into a result that can be checked.

## Define the destination

Every piece of work should have a named destination. “Create a file” is incomplete. Which folder? Which version? Who relies on it? What happens next?

When the destination is unclear, AI tends to optimise for producing something plausible. The business needs it to optimise for completing the actual workflow.

## Define the evidence

The AI also needs to know what counts as proof. A saved draft is not proof of publication. An enabled button is not proof that an automation ran. A prepared message is not proof that it was delivered.

Useful evidence is concrete and easy to inspect: a live URL, a scheduled timestamp, a destination record, a sent-message receipt or a completed approval.

The stronger the consequence, the stronger the evidence should be.

## Define the boundaries

A definition of done should also say what the AI must not assume. It may prepare a draft without publishing it. It may suggest a schedule without moving existing posts. It may identify a missing approval without inventing one.

These boundaries prevent an agent from filling uncertainty with confident action.

## A simple definition-of-done check

Before assigning work, answer five questions:

- What result should exist?
- Where should it exist?
- Who owns the final decision?
- What evidence proves completion?
- What must remain untouched?

If these questions cannot be answered, the work is not ready for full automation.

## Completion is a business condition

AI makes it easy to generate outputs. That makes the definition of done more important, not less.

The goal is not to keep an agent busy. The goal is to produce a result that the next person or system can actually use.

Give the AI a task and it will produce something. Give it a definition of done and it has a chance to finish the work.
